First Principles Got Turned Into a Slogan

When an executive says we should think about this from first principles, there is a decent chance they mean I have decided to ignore everyone who has done this before.
That is a shame, because the real technique is one of the most useful things in the toolkit, and it is almost the opposite of what it has come to signal in a conference room.
What the technique actually is
Aristotle described a first principle as something known in itself, not derived from anything else. Descartes did the same move in a different century: doubt everything that can be doubted, keep whatever survives, rebuild on that. In physics and engineering, a first-principles calculation means deriving a result from established physical law rather than from an empirical fit that happens to match past data.
The everyday version is simple. Break the problem into the things you can actually verify. Separate those from the things you inherited, assumed, or absorbed because everyone in your industry says them. Then reason forward from what is left, and see whether you arrive somewhere different.
The technique is mostly subtraction. It is careful and slow, and it takes the existing evidence more seriously than the alternative does, not less.
How executives misuse it
- As permission to ignore experience. The veteran who says this integration always takes six months is usually reporting a measured fact, not defending tradition. That belongs in the pile of things you keep.
- As cover for a hunch. Somebody wanted to rebuild the platform. First principles arrived afterward to dress up the decision.
- As an excuse to rebuild working systems. The system is ugly, so it must be wrong. Ugly and load-bearing is a common and expensive combination.
- As a way to skip constraints. Regulation, contracts, safety requirements, and physics are not assumptions. You can question how a rule is implemented. You cannot reason your way out of the rule.
- As a one-way ratchet. Real first-principles thinking sometimes confirms that the conventional approach is correct, and the honest answer is to say so and move on.
The tell is what gets discarded. When the exercise throws out inherited beliefs, it is working. When it throws out measured facts because they are inconvenient, it is not first-principles thinking. It is a preference wearing a lab coat.
It finds what is true, not what is yours
First-principles reasoning is a truth-finding tool. It is not an advantage-finding tool, and teams routinely mistake the first for the second.
Work a problem down to its verified facts and you usually land on facts that are true for everybody in the market. Batteries cost what they cost. The clearinghouse charges what it charges. Clinicians have eleven minutes. Those are real, and they are equally real for your competitors, which means anything you build purely on top of them is reproducible by anyone willing to do the same homework.
Native Alpha asks the next question. Of the things that survived the strip-down, which ones are unusually true for us? Which fact do we have access to, or leverage over, that others do not? True and common is table stakes; true and rare is where the money should go.
Run them in order
- Strip the problem to what you can verify, and be honest about which items are measured facts versus inherited beliefs.
- Keep the constraints that are actually constraints, including the ones a veteran hands you with a war story attached.
- Sort what survives into true for everyone and unusually true for us.
- Spend the differentiated effort on the second pile, and buy, rent, or generate whatever sits in the first.
- Name the evidence that would tell you the unusual thing is not so unusual after all.
Done in that order, first principles stops being a slogan and becomes the setup for the only question that decides where resources go: based on who we are and what we already possess, what can we know, see, decide, or do that others cannot easily reproduce?
